What happens between green coffee and a sealed bag at a small roastery, which of the decisions matter most, and how the results get checked.

Small roasteries all follow roughly the same sequence. The differences between them sit in how tightly each step is controlled, and in what they measure afterward.

The sequence

  • Coffee is cooled fast, then rested to degas.
  • Bags are filled, valved and dated.

The third step has the most effect on the cup, and the first is the one most often skipped under pressure.

Roast conditions decide several things at once

Research quantifying acrylamide in Ethiopian coffee and optimizing roasting for Sidama found the highest acrylamide in medium-dark roasting at 190 degrees for 7 minutes. The lowest came in a very light roast at about 176 degrees for 5.5 minutes.

It also reported that increasing roast decreased antioxidant properties, with light-medium roasts retaining relatively high antioxidant activity.

Nor is it a trade a buyer can spend their way out of, because mitigation happens at the roastery and reducing one group of compounds can favor another.

That is the roaster's problem stated plainly. Push further for sweetness and body and you lose antioxidant content and gain contaminants. Stop short and the coffee is underdeveloped and sour. Every roast profile is a position taken on that trade. Both ends leave a signature in the cup, and an underdeveloped roast tastes nothing like a scorched one.

Beans in a batch are not identical

A roast averages many beans, and they do not all arrive at the same place. Work applying hyperspectral imaging to predict volatile compounds in single roasted beans built models good enough for rapid screening.

The point: segregating beans into top and bottom tenths by predicted pyrazine content and confirming significantly different volatile profiles by mass spectrometry.

For a small roaster, that variation is managed by sorting green coffee, by even bean size, and by not overloading the drum. It is one of the quiet reasons careful green selection matters more than roaster brand.

A roaster who records all six can repeat a good batch. One who records none is relying on memory, which works until the day it does not.

Ask a roaster what they measure. Their answer separates a workshop from a hobby, no roasting knowledge needed, and explains why two bags of the same coffee can taste different.

The rest of the judgment happens in your own kitchen: buying the same coffee twice reveals consistency, and the way the bag is stored afterward can undo all of it.

Common questions

Is drum or air roasting better? Both produce excellent coffee. Drum roasting is more common at small scale and gives more thermal mass to work with.

Does batch size matter? Roasting well below or above a machine's designed capacity is harder. A full-ish batch on a small machine is usually the best case.

How long should coffee rest after roasting? Filter coffee is often best four to seven days off the roast. Espresso often wants longer.

Can a roaster fix bad green coffee? No. They can minimize the damage, and the best ones decline the lot instead.
